Revive & Rise

A regional retail chain refocuses its portfolio and returns to confident growth with Quillon Strategy Consulting.

Project overview

A 14-store home-goods chain came to Quillon after two flat years. Leadership suspected the problem was marketing; our diagnostic showed it was portfolio sprawl — too many categories, too little conviction about which ones earned their shelf space.

Over ten weeks, the executive team completed our Strategy Consulting track while applying every module to live assortment and pricing decisions.

Retail leadership reviewing performance analytics

The challenge

Category decisions were driven by supplier incentives rather than customer demand. Stores carried overlapping ranges, working capital was trapped in slow lines, and the team lacked a shared framework for saying no.

Our approach

We ran the full Discover–Strategize–Execute arc: a margin-by-category audit, a staged exit plan for the weakest lines, and a reinvestment thesis for the two categories where the chain could genuinely win. Leaders practiced each call in investment-committee simulations before making it for real.

Results & outcome

Focused assortment

The chain exited its weakest categories and concentrated buying power where margins were strongest.

Confident leadership

Executives now run quarterly portfolio reviews with the scoreboard built during the program.

Freed working capital

Clearance of slow lines released cash that funded the winning categories' expansion.

“They provided clarity where we had confusion — one of the best investments we've made.” — Client CEO
